- 用两轴诊断当前思维:Altitude(范围)看 zoom out 多宽,Horizon(时间)看 ahead 多远;先判断自己实际在哪些决策上处于 PM altitude(贴近客户问题、单个功能、sprint 优先级、具体团队动态)与 PM horizon(天、周、sprint,最多一个季度),哪些需要切到 Director altitude(产品组合、跨职能系统、组织动态、预算分配、市场定位)与 Director horizon(以季度为起点,年度规划周期、多年战略、市场变化)。
- 用 Waiter vs. Restaurant Operator 对照检查角色转变:从关注单个 diner 体验转向整个系统(人员配置、利润、菜单、供应商);从 influence without control 转向 portfolio decisions、budget、resource allocation;成功指标从 Table seven is happy 转向 restaurant is profitable, consistent, and scalable;客户关系从直接、每日、亲密转向 aggregate patterns、buyer personas、market cohorts;失败模式从忽略 Table Seven 需求转向痴迷 Table Seven 的柠檬。
- 识别并纠正 Allergic to Process:如果你抗拒共享结构、让高绩效 PM 各自独立跑自己的 playbook,就建立共享流程;避免跨 marketing、finance、leadership 的 stakeholder 无法综合不一致输出,导致团队像 monkeys in the room breaking glass。
- 识别并纠正 Instant Gratification Trap:如果你读领导力书、收集证书、问「what do I need to do to get promoted」,就改为积累 war stories 和 lived humility;Director readiness 需要亲历经验,学习只能让你 fluent in vocabulary,不能 ready for role。
- 识别并纠正 Black-and-White Thinking:如果你说「This seems like an obvious decision」「Why can't we fund both」「Why is everything so political here」,就接受 competing constraints、limited information、organizational dynamics;灰度不是领导力失败,而是实际地形,避免低置信度快速决策造成下游混乱。
1. Listen to the top-level strategy——QBRs、公司 messaging、executive communications;2. Map the second layer:「How does our business unit accomplish these objectives?」;4. Map the third layer:「How does our product portfolio accomplish that?」;5. Map the fourth layer:「What are my team's specific accountabilities that drive success at layer three?」;6. Communicate the cascade to the team——不只 what to do,还说 why it connects upward。
Company Priority: [What leadership said — in their words];Business Unit Translation: [How your BU contributes to that priority];Product Portfolio Translation: [How your products contribute to that];Team Accountabilities: [What each team owns specifically];Why this matters: [The so-what for your team — what changes, what stays the same]。
- 作为 PM 预过渡时:识别自己最弱的 transition zone,不是为了立刻行动,而是知道要观察什么;用与 manager 的 1-on-1s 练习 Zone 4,问「How does my work connect to business strategy? What's the organizational context I'm not seeing?」;现在就观察 Hero Syndrome 习惯:你是否跳入解决别人通过你教练能解决的问题?;不要还在 PM 角色时过度投资 Director thinking,全力服务当前 scope, context 需要时 director altitude 会出现。
Pitfall 4 Premature Director Thinking as a PM 时:全力扮演当前角色;不要花 PM 年份担心 portfolio strategy、organizational dynamics、thinking above your pay grade;做好 PM 工作会让你以后准备好,而不是提前排练 Director 角色。
- 用示例中的正确做法处理模糊公司优先事项:当 CEO 在 QBR 说「We're doubling down on enterprise」且 PM 问对其 roadmap 意味着什么时,不要只回答「把 enterprise features 加入 sprint backlogs」;跑 Cascading Context Map,翻译为 enterprise 意味着更大 deal sizes、更长 sales cycles、更多 integration requirements,并分配 Product A 负责 admin controls story、Product B 负责 API documentation story、Product C 负责 security certification story,说明 Q3 planning 什么改变、什么不变。
- 用示例中的正确做法处理 Hero Syndrome:当团队 PM 与难缠 stakeholder 关系困难时,不要直接说「Let me just talk to that stakeholder directly — I'll get it sorted out」;改为让 PM 走一遍「what you've tried」,一起找断点,确定 PM 将如何不同处理,从而培养 PM 而不是制造依赖。
